Sujay Kalele an alumnus of the Indian School of Business (ISB) and a mechanical engineer from CoEP has positioned TRU Realty as a disruptor that puts customer needs at the centre of the home-buying journey through technology and automation. Elaborating on what triggered the shift from a strong professional expertise into real estate development, Sujay candidly shares, “My shift into real estate came from seeing both the scale of the opportunity and the depth of the problem. I had spent enough time in the sector to understand that the industry was still held back by opacity, fragmented execution and a real trust deficit between stakeholders. That made it clear that real estate did not just need more projects, but it needed a different operating philosophy. TRU Realty was born out of that conviction, the conviction to build a more transparent, accountable and customer-centric model from the ground up. Looking back, the move felt less like a departure from my core expertise and more like a way to apply it to a sector where better systems could create very visible impact.” Talking about the gaps in the market that he was determined to address, Sujay Kalele found trust, transparency and coordination as the most crucial roadblocks for the sector. “Real estate has long suffered from unclear communication, manual processes and a poor experience for the end user, even when the product itself was strong. We wanted to address that by creating a model where buyers, brokers, vendors and other stakeholders could all operate with better visibility and cleaner information flows. Our thinking was simple: if the process becomes more transparent and more disciplined, the entire ecosystem benefits. That is why TRU was built around co-creation, data-driven decision-making and tools that reduce ambiguity across the journey from planning to handover.”

Since its inception in 2018, how has TRU Realty evolved over time?
TRU started in Pune in 2018 with a clear mission: to make real estate more credible, inclusive and approachable. From there, it evolved from being an idea about better development into a more complete operating model for the sector. “Over t ime, we built out a range of products and processes, including TRU Pay, TRU Source and TRU Multiply, as well as created a customer portal that supports regular project updates and clearer communication. The company has also grown beyond its early Pune base and moved into Mumbai with premium housing and redevelopment-led projects, which reflects both the maturity of the platform and the confidence to operate in more competitive markets. In fact, we have 5 million sq. ft. of projects under development at this point. In short, TRU has moved from solving a single pain point to building a broader ecosystem around transparency, execution and customer trust,” stated Sujay. TRU Realty Pvt. Ltd., is one of India’s fastest-growing tech-enabled real estate developers and Sujay’s strategic approach towards derisking real estate through technology and building a win-win ecosystem for all stakeholders, has been to build from the inside out. He explained, “Instead of treating technology as a layer on top of the business, TRU built a full-stack operating system that connects planning, procurement, customer communication and project tracking. “The idea is to create a regulatory compliant, accountable and data informed model where stakeholders are not operating in silos. That includes milestone-linked payment visibility, faceless bidding, real-time monitoring, structured feedback and a stronger role for the customer in decision-making. The broader philosophy is that if each stakeholder has better information, better accountability and a clearer incentive structure, the outcome is better for everyone, leading to faster execution for the developer, more confidence for the buyer and a more reliable ecosystem overall.”

What trends are shaping the real estate development in Mumbai and Pune?
Sujay is leading TRU Realty’s expansion into key micro-markets across Pune and Mumbai and he shares his observations of these prominent real estate hubs. “In Mumbai, redevelopment will remain one of the defining themes because the city is land-constrained and growth increasingly must come from renewing ageing stock rather than outward expansion. Recent reporting shows very strong transaction volumes and a continued appetite for premium homes, which reinforces the view that well-located, high-quality redevelopment projects will continue to dominate the conversation. In Pune, the market is still driven by end-user demand, infrastructure-linked growth and a clear shift in what buyers consider “premium”. Luxury is less about raw size alone and more about light, air, open space, wellness and overall liveability. Across both cities, the common thread is that buyers are becoming more discerning, and developers will need to respond with better design, better execution and better urban integration,” he shared.
Looking back, what has been your biggest advantage coming from a professional background?
“The biggest advantage has been my ability to see the sector as a system, not just as a collection of projects,” says Sujay Kalele without any hesitation. “Coming from a professional background gave me a strong understanding of execution, governance, scale and the importance of process discipline. It also helped me recognise the sector’s structural gaps early, especially around stakeholder coordination and trust, and then design TRU around solving those issues rather than merely working around them. That perspective has been valuable because real estate rewards people who understand both the commercial side and the operational side. You need market instinct, but you also need systems thinking. That combination has been one of the biggest strengths in building TRU.” Expressing the thoughts on his core philosophy when it comes to development Sujay added, “For us, it is not a choice between speed, quality and customer experience. The core philosophy is disciplined delivery with transparency. Speed matters, but only when it is backed by quality and accountability. TRU’s own public materials repeatedly emphasise t imeliness, third-party verified quality,
research-based decision-making and 360-degree transparency. We also place a strong emphasis on empathy and co-creation, because a good real estate outcome is not just about completing a building on time, it is about making the buyer feel informed and respected throughout the journey. So, if I had to reduce it to one idea, it would be this: deliver well, communicate clearly and keep the customer at the centre,” said Sujay Kalele.

“We are building an organization that is accountable, collaborative, customer-led, and tech-enabled. At TRU Realty, technology is not seen as a support function alone, but as an integral part of how teams think, make decisions, and deliver better outcomes across functions. Our culture is shaped by ownership, adaptability, and a strong sense of collective responsibility. We want people to think beyond their individual roles, understand the larger stakeholder ecosystem, and approach their work with a data-informed mindset. An equally important part of this is the ability to work confidently with systems, real-time information, and tech-led processes that strengthen execution across the business. We are also highly execution oriented, with clear responsibilities, measurable progress, and a bias for solving problems early. At the same time, we want our people to feel they are contributing to something larger than just a transaction, and helping make the homebuying experience more meaningful, transparent, and future-ready.

Talking about his vision for the future, Sujay is clear that the next chapter will be about scaling thoughtfully. He said, “TRU has already demonstrated its model in Pune and is now extending that approach into Mumbai, where redevelopment-led, premium projects offer both complexity and opportunity. The broader goal is to build a sustained multi-city presence without losing the discipline and transparency that define the brand. That means continuing to strengthen execution systems, deepen customer trust and expand the use of tools that improve visibility and coordination across the development lifecycle.” Sujay Kalele sees the next phase as one where TRU grows in footprint but also matures in capability, so that the company becomes known not just for doing projects, but for doing them in a way that is more reliable, more collaborative and more future ready, he emphasized. Wrapping up the conversation, Sujay shared his piece of advice for professionals looking to transition into development. “My advice would be to enter real estate with patience, humility and a genuine respect for execution. This is a sector where vision matters, but so do approvals, stakeholder management, cashflow discipline and day-to-day operational detail. The best transitions happen when professionals bring their domain strengths into the sector but remain open to learning how the real estate ecosystem functions on the ground. It also helps to stay close to the customer’s perspective, because the industry has often failed when it has focused only on construction and not enough on trust.” “If you can combine long-term thinking with operational rigour and a willingness to build collaboratively, you will be in a much stronger position to succeed. That, in essence, is the lesson TRU itself is built around, Sujay Kalele concluded.
